# interdoc: Recursive Documentation Generator

## Purpose

Generate and maintain AGENTS.md files across a project using parallel subagents. Each subagent documents a directory, and the root agent consolidates into coherent project documentation.

**Why AGENTS.md?** Claude Code reads both AGENTS.md and CLAUDE.md, but AGENTS.md is the cross-AI standard that also works with Codex CLI and other AI coding tools. Using AGENTS.md as the primary format ensures maximum compatibility.

## When to Use

**Manual invocation:**
- User asks: "generate documentation", "create AGENTS.md", "document this project", "update AGENTS.md"

**Hooks are disabled by default.** interdoc runs on manual invocation unless you add your own hook configuration.

## Dry Run Mode

If the user request includes any of the following phrases, run in dry-run mode:
- "dry run"
- "preview only"
- "no write"
- "show changes only"

**Dry run behavior:**
- Generate proposals and diffs as usual
- Show a summary block (counts + per-directory actions)
- Show unified diffs
- Do **not** write files
- End with: "Dry run complete — no files were written. To apply without re-analysis, say 'apply last preview' (valid until HEAD changes)."

If no dry-run phrase is present, **apply changes immediately without confirmation**.

## Codex CLI Notes

interdoc runs in Codex CLI as a manual, single-agent workflow:

- **No hooks** in Codex CLI. Triggers are Claude Code only.
- **No Task tool / subagents**. Do directory analysis sequentially in one session.
- **Use the same steps**, but replace "spawn subagents" with "analyze directory yourself."

## Change-Set Update Mode (Optional)

If the user requests a change-set update (e.g., "update AGENTS.md for changed files only" or "change-set update"):
- Use `git diff --name-only` to identify changed paths.
- Map changed files to directories, then analyze only those directories.
- If no changes are detected, respond: "No updates required."

Example:

## Doc Coverage Report (Optional)

If the user requests a coverage report (e.g., "doc coverage" or "coverage report"):
- Report percent coverage of directories that warrant AGENTS.md.
- List directories without AGENTS.md.

Define "warrants AGENTS.md" as directories with:
- A package manifest, OR
- 5+ source files

## Style Lint (Optional)

If the user requests a lint pass (e.g., "lint AGENTS.md" or "doc lint"), emit warnings only (never block):
- Missing required sections (Purpose, Key Files, Architecture, Conventions, Gotchas)
- Empty Gotchas section
- Paragraphs longer than ~6 lines

## Mode Detection

The skill automatically detects which mode to use:

- **Fix phrases present** → Fix mode (structural fixes only, no LLM)
- **No AGENTS.md exists** → Generation mode (full recursive pass)
- **AGENTS.md exists** → Update mode (targeted pass on changed directories)

**Fix mode triggers:** "fix stale references", "fix docs", "interdoc fix", "fix broken links", "structural fix"

# Fix Mode Workflow (Structural Auto-Fix)

Fast, deterministic fixes for stale AGENTS.md file references. No LLM tokens — uses git history and sed.

## When to Use

- Files were renamed, deleted, or added since the last AGENTS.md update
- Cross-AGENTS.md links are broken due to directory renames
- You want to fix structural drift without a full regeneration

## Step 1: Run drift-fix.sh in Dry-Run

This outputs a JSON summary with renames, deletions, new_files, links_fixed, and files_modified arrays.

If all arrays are empty, respond: **"All AGENTS.md references are current."** and stop.

## Step 2: Show Diff Preview

Present what will change. For each rename, show the before/after. For each deletion, show the line that will be removed. For new files, note they are detected but not auto-added.

Example presentation:

## Step 3: Apply Fixes

After user confirms:

# Generation Mode Workflow

## Step 0: Batch Git Context Collection (Performance Optimization)

Before analyzing directories, collect all git context in a single pass. This eliminates N+1 queries during subagent spawning.

**Skip this step if:**
- Not a git repository
- Fresh generation (no existing AGENTS.md files)

**Collect once, use many:**

**Pass to subagents:** Include pre-collected context in subagent prompts instead of having each subagent query git independently.

## Step 1: Analyze Project Structure

Explore the project to identify directories that may warrant documentation:

Build a list of directories to document. Include:
- Root directory (always)
- Directories with package manifests
- Directories with existing AGENTS.md files (high priority)
- Directories with 5+ source files
- Major structural directories (src/, lib/, packages/, apps/)

### Directory Candidate Caching

Cache directory candidates to avoid rescanning on repeat runs.

**Cache location:** `.git/interdoc/candidates.json`

**Cache schema:**

**Cache invalidation triggers:**
- Any new commit (repo_commit changes)
- Cache file missing or corrupted
- User requests `--no-cache` or `--refresh`

**Reason codes:**
- `package_manifest` - Has package.json, Cargo.toml, etc.
- `source_threshold` - Has 5+ source files
- `existing_agents_md` - Already has AGENTS.md
- `structural` - Is a major structural directory (src/, lib/, etc.)

### Scoping for Large Monorepos

**Trigger thresholds for "large project" warning:**
- 100+ tracked files (`git ls-files | wc -l`)
- 20+ candidate directories for documentation
- Presence of `packages/`, `apps/`, or multiple package manifests

For large projects, offer the user a choice:

**Default recommendation:** Option 1 or 2 for initial generation, Option 3 for updates.

### Scalability Guardrails

**Concurrency limits:**
- Maximum 8-16 parallel subagents at once
- Process directories in batches if more than limit
- Report batch progress: "Processing batch 2/4..."

**Hierarchical analysis (for very large repos):**
1. First pass: Analyze manifest roots only
2. Second pass: For each manifest root, optionally analyze complex subdirectories
3. This reduces both subagent count and consolidation complexity

**Diff preview batching:**
- If changes affect 20+ files, show summary table first:
  ```

Before showing any diffs (dry-run or normal run), emit a concise summary:

## Step 2: Spawn Subagents

For each directory identified, spawn a subagent using the Task tool.

**Spawn subagents in parallel** using multiple Task tool calls in a single message.

### Parallel Subagent Invocation (CRITICAL)

To achieve TRUE parallelism, ALL Task tool calls must appear in a SINGLE assistant message.

**Correct (parallel execution):**
One assistant message containing 4 Task tool invocations:
- Task 1: description="Document packages/api", subagent_type="interdocumentarian", prompt="..."
- Task 2: description="Document packages/core", subagent_type="interdocumentarian", prompt="..."
- Task 3: description="Document packages/ui", subagent_type="interdocumentarian", prompt="..."
- Task 4: description="Document src/utils", subagent_type="interdocumentarian", prompt="..."

All 4 subagents start simultaneously. Results return together.

**Wrong (sequential execution):**
Message 1: Task for packages/api → wait for result
Message 2: Task for packages/core → wait for result
Message 3: Task for packages/ui → wait for result
Message 4: Task for src/utils → wait for result

This takes 4x longer because each subagent waits for the previous one.

**Concurrency enforcement:** If spawning more than 16 subagents, batch them:

### Subagent Prompt Template (Generation Mode)

**Field requirements:**
- `warrants_agents_md`: boolean (true/false), not string
- `agents_md_sections`: include only if `warrants_agents_md` is true. Only for STATIC content (design decisions, gotchas, conventions). Do NOT put file listings, struct tables, or version info here.
- `discovery_commands`: array of {label, command} for content that changes with code. Each command should be a single shell command an agent can run to get current truth. Include only if `warrants_agents_md` is true.

### Parsing Subagent Output

The root agent MUST parse subagent output as follows:

1. **Extract JSON:** Find text between `<INTERDOC_OUTPUT_V1>` and `</INTERDOC_OUTPUT_V1>` markers
2. **Strip code fence:** Remove the ` ```json ` and ` ``` ` wrapper if present
3. **Validate JSON:** Parse and validate against the schema
4. **Handle errors:** If parsing fails:
   - Log the error with directory path
   - Mark directory as `errors: ["Parse failed: {reason}"]`
   - Skip this directory in consolidation (do not guess)
   - Report to user: "Subagent for {path} returned invalid output"

**Never attempt to parse output that doesn't have the sentinel markers.**

### JSON Schema Validation

Validate parsed JSON against the schema at `skills/interdoc/references/output-schema.json`.

**Validation error codes:**

**Coercion rules (E004):**
- `"true"` → `true` (string to boolean)
- `"false"` → `false`
- `["single item"]` → `"single item"` (array to string, if single element)
- Log warning when coercion applied

## Step 3: Verify Subagent Results

After all subagents complete, verify their work before consolidation:

## Step 4: Collect and Consolidate

After verification, consolidate subagent outputs:

**Deduplicate patterns:**
- If multiple subagents report the same convention, include it once in root AGENTS.md

## Apply Last Preview (Cached)

If the user says "apply last preview":

1. Read cache metadata from `.git/interdoc/preview.json`
2. Verify cache is still valid:
   - HEAD hash matches cached HEAD
   - Working tree is clean (no uncommitted changes)
3. If valid, apply `.git/interdoc/preview.patch` and report results
4. If invalid, refuse and request a fresh dry run

- Pick the clearest description
- Note which directories share the pattern

**Harmonize terminology:**
- Ensure consistent naming (don't mix "API layer" and "backend services")
- Use terminology from existing README if present

**Identify cross-cutting concerns:**
- Shared types/interfaces used across directories
- Common error handling patterns
- Data flow between packages
- Build/deploy pipeline that spans the project

**Create cross-references:**
- Link related updates (e.g., "core infrastructure change enables new UI hooks")

After generating or updating AGENTS.md, automatically send it to GPT 5.2 Pro for critique via Oracle. This step catches blind spots that self-review misses by getting an independent model's perspective.

## When to Run

- **Always** after generation or update, unless:
  - User said "no review", "skip review", or "no GPT"
  - Oracle is not installed (`which oracle` fails)
  - AGENTS.md is unchanged (update mode found nothing to change)

## Step R1: Oracle Pre-flight

Before spending time on review, verify the Oracle session is alive:
